Harder than it looks, and the difficulty is physical far more than technical. A standard 20-foot driveway culvert means excavating roughly 9 cubic yards of soil and putting 7 to 9 cubic yards of stone back in, at correct grade, compacted in layers.
Whether you can do it comes down to one question. Can you get a machine to the trench, and will that machine lift your pipe? A homeowner with a rented mini excavator and lightweight plastic pipe has a genuine chance. The same homeowner with concrete pipe does not, because one 8-foot section of 18-inch reinforced concrete pipe weighs roughly 1,500 pounds, which is more than most rental mini excavators will safely lift at reach.
Below is the honest difficulty breakdown: the volumes, the equipment limits, the skills that cannot be rented, and where the line falls.
The Physical Volume Nobody Mentions
Run the numbers for a typical replacement. A 20-foot run, 18-inch pipe, trench 3 feet wide and 4 feet deep.

Those are not exotic figures. That is one ordinary driveway pipe. Doubling the length or going up two pipe sizes roughly doubles everything.
This is why the honest first question is not about skill. It is whether you have machine access to the trench and somewhere to stockpile eleven cubic yards of wet clay for a day or two. Can Your Machine Lift Your Pipe
This is the constraint that decides most projects, and almost nobody checks it before ordering material.
Rental mini excavators in the size that fits down a residential driveway are small. Sunbelt lists a 3,500-pound machine with an 8.5-foot maximum dig depth, 14-foot reach, and a 12-inch bucket. United Rentals lists a 3,700 to 3,900-pound class with a 7-foot dig depth. Both dig a 4-foot trench without trouble.
Lifting is a different specification. Industry guidance puts a 1-ton machine at roughly 500 to 1,000 pounds of lift capacity, and a 5-ton machine at roughly 2,000 to 4,000 pounds, with capacity dropping the farther the load sits from the machine. United Rentals notes that operating weight is what determines lifting capacity, factored for the height and radius of the lift.

The conclusion writes itself. A rented mini excavator that fits between your house and the fence will dig the trench and will not set concrete pipe. If your township specifies reinforced concrete, the job needs a bigger machine, which usually means a wider access route and a trailer you may not have.
If HDPE is permitted, the picture changes completely. The pipe stops being the hard part and the work becomes excavation, grade, and compaction. That is squarely excavation and grading territory, which is demanding but not impossible for a determined owner with the right machine.
Four Skills You Cannot Rent
The equipment yard will hand you everything except these.
Reading the flowline. The invert has to match the existing ditch bottom, which means identifying where the water actually runs, upstream and down, before the old pipe comes out. Get this wrong and the new pipe ponds water or perches at the outlet. It is judgment, not measurement, and it is easiest to get right while the old pipe is still in place.
Holding grade over 20 feet. A culvert needs continuous fall. Over a short run there is little room for error, and a laser or rotary level is the only reliable way to hold it. Eyeballing a trench bottom produces dips, and a dip in a culvert is where gravel settles and the blockage starts.
Bedding. The pipe has to bear uniformly along its whole length. A pipe resting on a high spot at one end and a soft pocket at the other concentrates load exactly where it should not be. Bedding stone goes in, gets shaped, and gets checked, not dumped.
Compaction in lifts. This is the one people skip, and it quietly ruins otherwise decent work. Backfill goes in 6-inch layers and each layer gets compacted before the next. A plate compactor will not properly consolidate a trench that deep, and a rammer is a separate rental with its own learning curve. Skip it and the driveway settles into a trough over the first two winters.
The Clock Problem
A contractor treats a driveway culvert as a one to two day job. A first-timer should plan for three, and should plan for what happens if it rains on day two.
The driveway is out of service the whole time. That means no vehicles in or out, no deliveries, and no emergency access. In rural Central Pennsylvania that matters more than it sounds. If the crossing serves the only access to the property, an unfinished trench overnight is a genuine problem, not an inconvenience.
Weather compounds it. Clay soil that was workable on Saturday morning becomes unmanageable after an inch of rain Saturday night, and an open trench collects water from the ditch it sits in. Contractors schedule around this. Homeowners with one free weekend usually cannot.

That last row matters most. A ditch crossing is a construction task. A stream crossing brings permitting, streambed reconstruction, timing restrictions, and design requirements that put it outside DIY entirely.

The Failure Cost Is Different From Other DIY
A botched garden bed costs a weekend. A botched culvert has a different profile.
An undersized or badly set pipe backs water up and pushes it somewhere new, and if that somewhere is a neighbor’s property or a public road, you have created a liability rather than a repair. A crushed pipe under a driveway does not fail politely either. It collapses, takes the driveway surface with it, and the emergency repair costs considerably more than the planned one.
There is also the permit question. The Non-Negotiables Before Any Digging
Regardless of who does the work:
- Contact Pennsylvania 811. State law requires notification not less than three and not more than ten business days before excavation. It is free for homeowners on their own residential property.
- Get the permit. A township driveway or encroachment permit, or a PennDOT Highway Occupancy Permit where the driveway meets a state route. The permit usually specifies minimum pipe diameter, length, and material, so apply before buying anything.
- Confirm the pipe specification. Diameter, class, and material are frequently dictated rather than chosen.

Some of this is genuinely within reach for a capable owner. Some of it is not, and pretending otherwise helps nobody.

The middle case is where most people actually sit, and it is worth being blunt about it. The pipe and stone for a small HDPE driveway culvert are not expensive. Installing a culvert yourself is hard in a specific way. The engineering is not complicated. The volume of material, the weight of the pipe, the precision required on grade, and the compaction discipline are what make it a real job.
Check three things before deciding. Can a machine reach the trench. Will that machine lift the pipe your township requires. Do you have three consecutive workable days and somewhere to put eleven cubic yards of spoil. If all three are yes and the pipe is plastic and small, it is a hard but reasonable project.
